The Kernel: A Governed AI Operating System, Built to Scale

The challenge

Enterprises are adopting AI faster than they can govern it. In a 2026 survey of ~1,900 IT leaders, ~96% already use AI agents, but only ~21% have a central platform to manage them and ~36% have any central governance. The result: overlapping agents, no shared standards, and an IT org that cannot see or control what reaches live company data. Do it "right" and you move slowly and expensively; move fast and you ship disconnected, standalone builds. Neither scales.

What we built

The Kernel is a governed foundation that every internal build inherits, so building on the Kernel and building to scale become the same act. Rather than enforcing safety at the edges (allow list the tools, scan the output, review before publish), the Kernel provides exactly one door and makes it the only path, default deny by construction: known permissions, a full audit log, brokered secrets, access control, spend caps, and clear ownership, stamped onto the company's own cloud, so the organization owns both the infrastructure and the system.

It runs as one software team in two lanes:

  • Feature lane: internal power users build the single department workflows they need now, fast, but already to standard, because they build on the Kernel.
  • Core lane: a senior pod (architect · senior dev · QA · PM) builds the cross functional backbone that spans the company.

One project, one backlog; feature builds graduate into the core over time. The outcome is one operating system the company owns, built from its own workflows and data on a foundation engineered to scale. Proven foundation + your workflows + your data = a system no competitor can buy.

Our role

We co-authored the Kernel concept and lead the surfaces that operationalize it: the Requisition & IT Ticketing intake that routes every new AI app, report, and IT request into the build pipeline (the intake that feeds the Feature Lane), the IT Asset & Software Governance layer, and the Feature Lane itself, the internal power user build track under the governed Kernel.
